Microsoft is taking a bigger step into hands-on enterprise AI deployment with the launch of Microsoft Frontier Company, a new operating business focused on helping customers turn AI experiments into measurable business results.
The company said the new business will combine deep industry knowledge, change management, continuous improvement, and enterprise-grade AI engineering expertise. The goal is to help customers build AI systems that work inside their existing business operations, rather than only delivering demos or standalone tools.
Judson Althoff, CEO of Microsoft Commercial Business, said Microsoft Frontier Company goes beyond the traditional forward deployed engineering model and will be an “outcome-driven engineering organization.” Microsoft said it is investing $2.5 billion in the initiative and embedding 6,000 industry and engineering experts at customer organizations.
The move comes as enterprises increasingly look for ways to prove returns on heavy AI spending. Many businesses have adopted AI tools such as Copilot, ChatGPT, Claude, Gemini, and open-source models, but turning these tools into everyday workflow improvements has remained a challenge.
That is the gap Microsoft wants to address.
According to Microsoft, Frontier Company will help customers co-design, co-innovate, deploy, and continuously improve AI systems based on measurable business outcomes. Reuters reported that Althoff acknowledged Microsoft’s earlier Copilot model strategy had been too tightly bound to OpenAI, saying the company should have allowed more swappability and fine-tuning.
The new structure also leans heavily on trust and intellectual property protection. Microsoft said a customer’s data, IP, workflows, and competitive advantage will remain protected and will not be used to train models in ways that commoditize what makes that customer different.
Microsoft has already pointed to customers such as LSEG, Land O’Lakes, Unilever, and Novo Nordisk as examples of organizations involved in its frontier transformation work.
